How it started
A public-private regional Hot Breakfast Delivery Program had been operating for years using analog logistics in northern Mexico.
While local operations were effective, the program struggled to scale. Coordination became difficult, and there was limited oversight and visibility across the logistics chain. In addition, the program lacked a reliable data source to support strategic decision-making.
The solution addressed the fragmented and analog nature of breakfast delivery logistics in public schools. Rooted in extensive fieldwork, we digitized the workflow, connecting all actors—drivers, coordinators, and administrators—through tailored interfaces.
By designing and deploying mobile apps for delivery personnel and desktop interfaces for administrators, the system enabled real-time monitoring, reduced delivery times by 10%, and improved productivity tracking across the entire operation.
What I did
- I led the discovery, design, and early deployment of this system, ensuring alignment with both strategic and operational goals.
- I conducted field research to map the entire logistics process and understand the roles, constraints, and daily routines of each participant—from kitchen staff to administrators. With this foundation, I defined the conditions of success in terms of usability, scalability, and policy compliance.
- I then designed the structure of the digital ecosystem: interaction flows, role-specific functionalities, and key user interfaces. I personally oversaw the development and field testing of mobile and web applications, managing feedback loops with users and decision-makers to ensure rapid iteration and adoption.
Results
- The new system created a digital backbone for the entire operation. It enabled real-time monitoring of deliveries, introduced key performance metrics, and improved coordination at every stage of the supply chain.
- Delivery times were reduced by 10%, and new metrics such as punctuality rates, average delivery time, and service perception from schools became available for decision-making. The system also allowed for evidence-based issue tracking and faster responses to critical changes in supply.
- This transformation laid the foundation for scaling the program regionally, while improving service quality and transparency in the delivery of a vital public service.
